W.i.p i am working on, yes i know the lip-sink is crap just add sound just for the test did not try to make it match up yet.

First link is my first attempt at making Ursula from little mermaid.

Nice! I'm glad you like that technique. You could try animating the tentacles chain at different times. Check this tutorial

I agree.. The left and right are to symmetrical and that makes them look non-organinc. Apart from that it looks great.

you've probably just not got to it yet but...
unrelated to selgins technique, I would try to give a floating about. I.e if swimming you simply couldn't stay exactly still even if you tried.
I'd make the hair move a tiny bit when turning etc..
